When the founder is away and the business keeps running: an AI system with a red line, and an owner's mindset
Why I can travel with peace of mind: a pruned AI agent system, budgets with hard ceilings, and a humble mindset about people.
My schedule this October is almost completely full. I am studying for a Master's in Economic Law, attending courses to sharpen my thinking, travelling for work, closing agreements with partners and meeting with each department. In the past, whenever a founder was away for this long, the business at home tended to stall, and I would travel with a restless mind.
This time I am preparing to leave in a much calmer state. The reason is the AI agent operating system we have just packaged and optimised. This article records what we did and, more importantly, what I have taken away about mindset, because I believe technology is only the visible part of the story.
Pruning so the system runs lean
In the early stage, we had hundreds of AI workflows running in the background, tangled together and consuming tokens with little control. Having many things running at once does not mean having a good system. I spent time pruning them into the leanest flow possible, in which every link has a clear role.
Today, the system does the following:
- Data is pushed straight into the CRM.
- Market research is carried out automatically.
- Campaigns aimed at generating sales are planned automatically.
- AI is authorised to approve small budget items to keep operations moving.
The most important principle is the red line. Every automated expense has a ceiling. Once it is exceeded, the system stops completely (a hard stop) and the expense goes through human review. I call it maximum delegation with a tight grip on the purse. Giving a machine authority without a ceiling is reckless. With a clear ceiling, a founder can truly walk away from the desk with peace of mind.
Technology sets the speed, mindset sets the direction
Behind every technology system, in my view, the thing that creates the biggest gap between businesses is still mindset. With the same AI tool, two people can get entirely different results, because the difference lies in what they ask, what they hand to the machine and which decisions they keep for themselves.
That reminds me of a time many years ago, when I left a fairly stable role as a business manager, and before that my role as a bridge systems engineer (BrSE) in Japan, to go out on my own. At that time, quite a few people looked at me with concern. They thought it was a risky move and could not understand what I was thinking.
I am still on the path of building a company, and I genuinely value the process. But to be accurate, success in real life is closer to walking a tightrope than to a rosy picture. Anyone who builds a business goes through hard periods, including times when you only hope there will be enough to eat tomorrow. It demands sweat and persistence, and it is neither as simple nor as glamorous as outsiders tend to see it.
Humility keeps your feet on the ground
Over the years in business, I have drawn a lesson about humility. In business, you may be on top today and at the bottom tomorrow. No one can be certain of anything, and when you are not certain you should not speak in grand terms. To me, humility is not about being submissive. It is a way of keeping your feet on the ground, so that you can still see the truth about your own work.
Time is limited, so I choose who walks with me
From the same experiences, I realised how short a lifetime is. A day filled with work, family and study passes in the blink of an eye, and each person's energy is finite. So I decided to narrow my circle and not spend time on shallow relationships. My energy goes to people who truly value one another, who are ready to listen and to lift each other up when needed.
When I clear away surplus energy, I find that good things come more easily.
A new member of the Board of Directors
This October, our Board of Directors (BOD) officially welcomes a new companion. The team is working on contracts and planning for the scale-up of the next stage. Finding talented people is hard. Finding someone who shares your outlook and values, and who is ready to board the same ship, is far rarer.
I believe that when everyone is aligned, on the foundation of the core values we have been, are, and will continue building, this team will grow ever stronger. I thank the colleague who decided to board the ship with us.
Leaving with peace of mind
In short, the foundation is solid, the team has been reinforced and the operating system now runs on its own within the limits we set. That lets me set out to meet new opportunities without looking back every hour to check whether things are still running. To me, this is the result of two things moving together: a system designed to be lean and disciplined, and a humble mindset focused on people worth trusting.
